1. You Only Have One Bottleneck
“An hour saved anywhere except the bottleneck is not saved at all.”
That line comes out of a 1984 novel about a failing factory. Eliyahu Goldratt wrote The Goal: A Process of Ongoing Improvement to argue that every system has one constraint, and that improvement anywhere else is decoration. Asked once to summarize the whole theory, he said it in a single word: focus. By the end of this you will know which of four numbers owns your October.
A startup is a system with four stations. People find out you exist. Some of them try you. Some of those get the result you promised. Some of those stay. Money moves through that chain no faster than the worst link.
The trap is that we work on whatever is enjoyable. Founders who like building rebuild the product when the real problem is that eleven people have heard of it. Founders who like talking post daily when the real problem is that everyone who signs up leaves inside a week. Both feel productive. Neither moves anything.
So count four numbers from last week.
• How many new people learned you exist?
• How many of those did the thing you wanted, signed up, booked, bought?
• How many of those actually got the result you promised them?
• How many are still around a month later?
The first one that is embarrassingly small is your constraint. That is the only number you are allowed to work on.
Here is what it looks like in practice. You table at a callout, 200 people walk past, 31 give you an email, 4 book a first session, 1 comes back. Your instinct will be to get more people past the table. Your constraint is sitting at the end of that chain, where three out of four never returned, and 200 more people would just feed a broken machine faster.
Goldratt's order matters too. Definitely exploit before you elevate. Get everything you can out of what you already have before you add more of anything. If 31 emails produced 4 bookings, the answer is not 310 emails. Email the 27 who did not book and ask what stopped them. That costs an evening.
Then say out loud what you are not doing. If retention is the constraint, nobody on your team is building the referral feature this month, and everyone should hear you say it. A constraint nobody names quietly loses to whatever is more fun.
Alex Hormozi runs a version of this diagnosis with the companies he buys into, which is a strange place for a Purdue sophomore and a portfolio operator to agree. The reason they do is that the math is indifferent to scale. A chain is as strong as its weakest link whether it has four links or four hundred.
One last thing, and it is the step people forget. The constraint moves. Fix the one you found and a different station immediately becomes the thing holding you back, which means this is a monthly habit and not a one-time exercise.
So text your co-founder the four numbers tonight. Whichever one is worst owns the next two weeks, and everything else waits.
Work on the number that is actually stopping you.
